Real estate · worked example

From a scroll at 9pm
to a booking on Sunday.

A complete running demonstration for builders, sales teams, agents, brokers and channel partners — the funnel, the daily lead engine, AI qualification and CRM entry, site visits, live inventory, revenue, attribution and partner payouts. Seven screens, all of them moving.

A worked example, not a live client system. Every figure on this page is sample data, sized to a mid-segment Pune project so the shape is realistic. Conversion rates, costs per lead and ticket sizes vary by city, segment and season — your own baseline comes out of the funnel audit, in writing, before anything is built. Named client references are available on request.

Who this is for

Four people around one project.
One system underneath them.

A builder, the in-house sales desk, the broker at the gate and the channel partner in another city are all looking at the same flat. Today they are looking at four different spreadsheets.

Builders & developers

One view of every project, tower and unit — sales, cash and marketing spend in the same place, updated live rather than compiled on the 5th of next month.

See the whole book, not a summary →
In-house sales teams

Leads arrive scored and already written up, with the first WhatsApp already sent. The team spends its day on site visits and negotiation instead of data entry.

More visits, less typing →
Agents & brokers

Live price and availability on a phone, instant lead registration with a timestamp, and a follow-up sequence that keeps a buyer warm while you are showing someone else around.

Never quote a sold unit again →
Channel partners

Duplicate claims blocked at registration, brokerage calculated at every milestone, and payout status visible to both sides — so the money conversation is a screen, not a call.

Paid on time, without chasing →

01 · The whole funnel

Every stage, on one screen, counted the same way every week.

Reach, leads, qualified leads, site visits, bookings — and the conversion between each pair. Most projects can tell you the first number and the last one. The money is in the three in the middle, which is exactly where nobody is looking.

How it works

  1. Every source writes into one place — ads, portals, walk-ins, partner registrations and the phone on the sales desk.
  2. Each stage has one definition agreed up front, so “qualified” means the same thing in January and in June.
  3. The drop between two stages is the alarm. When visit → booking falls two weeks running, it is on the screen before it is in the monthly review.

What it changes

  • 2.2%lead to booking, tracked weekly instead of guessed
  • ₹1.12 Ltrue cost per booking, all channels included
  • One numbersales, marketing and the owner finally agree

Who feels it: The builder and the sales head, every Monday morning.

02 · Daily leads from social

Fresh leads every single day, not a burst after every hoarding.

AI writes and tests the creatives, the campaigns run every day across Meta, Instagram, Google and YouTube, and the winning ad gets the budget within hours instead of at the end of the month.

How it works

  1. We build a creative set per audience — first-time buyer, upgrader, investor, NRI — with the offer and the locality in the copy.
  2. AI generates and tests variants daily, kills the losers and pushes budget to whatever is actually producing site visits, not just clicks.
  3. Every lead lands in the CRM in seconds with its source, its ad and its locality attached, so nothing arrives anonymous.

What it changes

  • Dailya steady flow instead of a spike and a drought
  • ₹1,190cost per lead, down from ₹2,400 on portals
  • Zero leakageevery lead captured with its source attached

Who feels it: The marketing head, and the agent who wants the phone to ring.

03 · AI qualification & CRM entry

The lead is scored, written up and replied to before anyone opens a laptop.

A lead that arrives at 9:48pm gets an answer at 9:49pm. AI reads what they asked, scores them against your live inventory, fills in the CRM record, assigns an owner and sends the floor plan on WhatsApp — with the whole thread waiting for your team in the morning.

How it works

  1. The model reads the enquiry and scores it on budget fit, locality, possession timeline, funding status and how fast they replied.
  2. The CRM record writes itself — source, budget band, locality, timeline, owner and next action. Nobody types a lead in again.
  3. A first reply goes out on WhatsApp within a minute, with the floor plan, the price sheet and three site-visit slots to pick from.

What it changes

  • Under 60 sfirst response, at any hour of the night
  • 0 minspent on CRM data entry by the sales team
  • 3×more replies than a next-morning call-back

Who feels it: Inside sales, and the broker who hates re-typing enquiries.

04 · Walk-ins & site visits

The show flat is busy on Sunday because the week was managed, not hoped for.

Site visits are where a real-estate funnel is won or lost. The system books them, confirms them, predicts which ones will not turn up, and nudges those people before your Sunday staffing is already paid for.

How it works

  1. Slots are offered on WhatsApp the moment a lead qualifies, so the visit is booked while they are still interested.
  2. No-show risk is scored from how far out it was booked, whether they confirmed and how they have replied so far.
  3. Walk-ins with no appointment are captured on a tablet at the desk and land in the same funnel, not in a register nobody reads.

What it changes

  • 82%of booked visits actually turn up
  • +11extra visits a week from reminders alone
  • Nothing lostwalk-ins enter the same funnel as digital leads

Who feels it: The site team, and whoever is paying for Sunday staffing.

05 · Inventory, sales & revenue

What is available, what is held, what is booked — right now, not last Friday.

One live inventory across towers, floors and unit types, with holds that expire, value booked, and collections due. The same screen the owner opens, the sales desk quotes from and the partner app reads.

How it works

  1. Every unit has one status, changed in one place, visible to everyone who is allowed to see it.
  2. Holds expire automatically, so a unit blocked on a Monday promise is back on the market on Thursday rather than lost for a month.
  3. Booked value and collections due sit alongside the grid, so cash position and sales position are read together.

What it changes

  • Liveno more selling a unit twice on the same Sunday
  • ₹21.4 Crbooked value visible without a single spreadsheet
  • Auto-releaseexpired holds return to inventory on their own

Who feels it: The builder, the CRM desk and every partner quoting a price.

06 · Data analytics

Find out which half of the marketing budget is wasted — this month.

Attribution that follows a lead all the way to a booking, not just to a click. It tells you which channel, which creative and which locality actually produced token money, and where you are paying for noise.

How it works

  1. Every lead keeps its source, campaign and creative through qualification, visit and booking — so the credit lands in the right place.
  2. Channels are ranked on bookings, not on leads, because a cheap lead that never visits the site is not cheap.
  3. The recommendation is specific: move this much budget from here to there, and this is the number of extra visits it should buy.

What it changes

  • 19.4×return on ad spend, measured to booking
  • 41%of the budget identified as low-yield
  • Weeklyreallocation instead of an annual media plan

Who feels it: Whoever signs off the marketing budget.

07 · Brokers & channel partners

Partners register a lead in ten seconds and get paid without a phone call.

A partner app that shows live inventory and price, registers a lead instantly, blocks duplicate claims on the spot, and tracks every brokerage payment to its status — so the relationship stops being an argument about who brought whom.

How it works

  1. Partners register a buyer from their phone and get an immediate confirmation with a timestamp that settles ownership.
  2. Duplicates are caught at registration, in the hour, instead of on the day the booking is signed.
  3. Brokerage is calculated automatically at each milestone and shows as raised, approved or paid, visible to both sides.

What it changes

  • 10 sto register a lead, from a phone, at the site gate
  • 0payout disputes once ownership is timestamped
  • Top 5partners identified, so the good ones get more

Who feels it: Channel partners, brokers and the person chasing brokerage invoices.

The worked example

A Pune builder, three projects,
and a funnel nobody could see.

How we would start

Ninety days, in three clear steps.

Nothing here needs a year or a platform migration. The first thirty days are about seeing the funnel honestly — which is usually the uncomfortable part, and always the valuable one.

Days 1–30

Get the funnel honest

  • Connect every lead source into one CRM — ads, portals, walk-ins, partner registrations, the sales desk phone.
  • Agree one definition for each stage and start counting them the same way.
  • Baseline the four numbers that matter: cost per lead, lead → visit, visit → booking, cost per booking.
Days 31–60

Switch on the daily engine

  • AI creative sets per audience, running daily across Meta, Instagram, Google and YouTube.
  • Lead scoring, automatic CRM entry and a WhatsApp first reply inside sixty seconds.
  • Site-visit booking on WhatsApp, with confirmation and no-show reminders.
Days 61–90

Close the loop

  • Live inventory with expiring holds, wired to the sales desk and the partner app.
  • Booking-level attribution, so next month’s budget follows the bookings.
  • Partner leaderboard, duplicate blocking and brokerage payout tracking.

Next step

Bring us one project
and last month’s numbers.

In a free 30‑minute funnel audit we will map your current lead flow, show you where it leaks, and give you the four numbers your project is actually running on. If your existing setup is fine, we will tell you that too.
